What Makes a Tech Pack Factory-Ready (And Why Most AI Tech Packs Are Not)

You send a factory your design and a document you are calling a tech pack. A week later they reply with fifteen questions, or worse, they cut a first sample that is not what you meant. The document looked professional. It was not factory-ready.
Factory-ready is not about how pretty the pack is. It is about whether a sample room can cut, sew, and quote from it without guessing. That is a higher bar than most tech packs clear, and it is worth understanding before you pay for one.
What "factory-ready" actually means
A first-sample tech pack is factory-ready when four things are true at once.
1. It has real depth. Not a flat and a paragraph. Multi-view technical flats with numbered callouts, a full bill of materials, a graded measurement run with tolerances, a construction sequence, and a quality-control checklist. A sample room needs every one of these to give you a price and a proto.
2. It does not contradict itself, or your design. This is the one most tools miss. If the flat shows a pocket the brief removed, or the closure is described as front in one place and back in another, the factory gets two answers to one question and either stops to ask or picks wrong. A factory-ready pack is internally consistent and consistent with the actual design.
3. It is honest about what it knows. A photograph can show you a gold buckle. It cannot show you a fabric's fibre content or its exact weight. A factory-ready pack says clearly what was seen in the design and what was engineered as a sensible assumption, so the factory knows precisely what to confirm at sampling and what is fixed.
4. It knows what garment it is making. A balloon leg needs its finished cuff, its pre-gather width, and its gather ratio, or it will not reproduce across sizes. An agbada needs its drape. Generic "confirm at sampling" language on a garment-defining feature is a gap dressed up as caution.
A tech pack is downstream of a design decision, not a PDF from an image
The most useful shift in how to think about a tech pack is this: it is not a document generated from a picture. It is the last expression of a chain of design decisions. When those decisions are governed, confirmed where they can be and honest about where they cannot, the pack inherits that discipline. When they are not, the pack is just a confident-looking export of whatever the image happened to imply.
That is why the honest packs distinguish grades of certainty rather than flattening everything to "spec." A fact can be confirmed by the designer, observed in the design, derived from a known constraint, inferred as a reasonable assumption, or left unresolved until someone with the authority to settle it does. A factory can work with any of these as long as it is told which is which. What it cannot work with is an assumption wearing the costume of a fact.
And when the design, the written brief, and an earlier confirmed decision disagree, a factory-ready workflow does not quietly take a majority vote of the evidence. Repetition is not authority: a detail is not correct because several versions of a render happened to show it. The workflow surfaces the conflict so it gets resolved on purpose, not averaged away.
The honest comparison
Template software (the spreadsheet-and-form tools) gives you structure but not the content. You still have to author every measurement, every construction step, every BOM row yourself. Powerful if you already know how to spec a garment; slow and error-prone if you do not.
Freelance tech-pack designers produce genuinely good, factory-ready packs. They also charge roughly EUR 150 to EUR 800 per style and take days to weeks. For a capsule of ten pieces, that is a real budget and a real wait.
Most AI tech-pack tools now generate a plausible-looking pack in minutes. The catch is that "looks right" and "is buildable" are different claims. A pack can be beautiful and still specify a closure the design does not have, skip the volume maths a balloon leg needs, or quietly disagree with itself across pages. Speed without governance just produces confident mistakes faster.

A first-sample-release pack is internally consistent, has its design-critical decisions locked, and needs no structural pattern asset before a sample is cut. A bulk-production-ready pack comes only after an approved physical sample, a validated pattern, and final trims and measurements, which is why no honest system assigns it automatically from a generated file.

Do I know which numbers are confirmed and which to check? If the answer is yes on all three, it is factory-ready. If not, it is a nice-looking document.
